Capgemini Invent partnered with the MOD to deliver the ADAPT workflow tooling platform, transforming procurement at a time when effectively sustaining and re-equipping the British Armed Forces is an urgent national priority.


There are more than 60 commercial teams within the Ministry of Defence (MOD). Before the ADAPT workflow tooling project, each had its own fragmented procurement systems, processes and tools, leading to duplication, poor communication and delays, adding risk and undermining not only system resilience, but our defence services’ operational readiness.

In January 2025, Capgemini Invent was engaged to help one commercial team design and implement ADAPT (Accelerated Define and Procure Tool), a workflow tooling platform that provides a unified, automated procurement system featuring real-time status visibility and advanced analytics. Its ability to improve governance, accountability and data integrity and analytics, speed up tasks and win user buy-in, along with its scalability, was quickly proved. That led the MOD to extend the project across more teams with the aim of creating a unified, agile, data-driven procurement system for all three frontline services and supporting bodies.

Today, three commercial teams have adopted ADAPT and there is a clear road map for further teams to do so, with another three already in the planning stages. Ultimately, the ambition is for a much wider adoption across defence, bringing in teams responsible for procuring everything from humanitarian aid to fighter jets, making it one of the largest commercial-process digitalisation programmes undertaken at the MOD.

ADAPT supports the priorities outlined in the Strategic Defence Review 2025, including reduced complexity and bureaucracy, the adoption of automation and reduced friction. Teams that previously didn’t talk to each other now share data and processes and have a real-time view of the status of procurement projects. Ultimately, faster, more effective procurement of defence equipment results in improved national security.
